An inside look into ZEOS’s fulfilment process
What does it actually look like inside a Zalando warehouse? Our AR experience app brings each stage of the journey to life: from unloading deliveries to prepping returns. Here's a quick walk-through of the full immersion you'll explore in the virtual tour.
Receive & inspect
Every journey starts at the "Receive” station, where shipments from around the world land. Think shoes, jackets, and beauty products. We unload goods using modern equipment and carry out quality checks to ensure everything's accounted for and in perfect condition.
Once cleared, each product gets a quality label, a unique barcode that lets us trace it precisely throughout our network. This all happens at ergonomic, automated workstations designed to keep operations smooth and people comfortable.
We also make sure to use more sustainable packaging and we recycle leftover cardboard.
Stow & pick
Once checked in, items head to the pick tower – our version of a high-tech stockroom. First, we stow the goods. No need to memorise shelf numbers or wander aimlessly. Smart handheld scanners guide our team straight to the next available spot. It’s a dynamic system that saves time, avoids errors, and maximises shelf space.
When an order rolls in, it’s go-time. Our custom software (ZalOS) calculates the most efficient route for picking. TORU, our mobile picking robot, is a prime example: they glide through shelves and can handle up to 35,000 shoeboxes a day. It’s automation where it makes sense: freeing up teams to focus on more complex tasks, while keeping things smooth, accurate and scalable.
Sort, pack & ship
Orders complete? Time to get them out the door. Our bag sorter groups items by customer and cleverly doubles as storage for high-demand products.
When it’s time to pack, we use machine learning and the knowledge of our packing experts to pick the best packaging. Bags before boxes, always. This helps us fit more in each truck and cut down on waste. Once packed, orders slide (literally) into chutes sorted by country, and onto trailers headed for their new homes.
Returns & refurbishment
Returns are part of the game. Every time an item comes back, we scan, check and, if needed, refurbish it. Whether it’s a scuff, a loose thread or a missing button: many returned items are classified as defective, but that doesn’t mean they’re unsellable.
In our refurbishment zones, every item is inspected, cleaned, repaired and repackaged by trained specialists. Fabric and shoes are cleaned with precision using steam, air, brushes, and dedicated tools.
We remove wrinkles by hand or with our tunnel finisher. We fix loose seams, missing buttons and belt loops – sometimes by hand, sometimes by machine. And when a simple clean won’t cut it?
We send pieces for external deep-cleaning that gives textiles the full works and neutralises odours without chemicals or hot water.
The result? Over 98% of returned items are restored and resold. That means fewer defective returns and faster stock turnover.
See what’s next
This is just the beginning. As fashion logistics keeps evolving, so will the ways we open it up to the world. Whether you're a merchant, a partner, or just curious about what happens behind the scenes, we’re making it easier and more engaging than ever to understand the journey.
